How Aquaflex built $3.7M in pipeline across four ICPs with cold email and re-engagement

Aquaflex needed a way to break into a niche B2B market where standard targeting couldn't find their buyers.

Aquaflex sells a commercial building-materials solution priced per square foot. Their ICP spans four distinct buyer types (general contractors, architects and specification writers, commercial developers, and regional distributors), each with different purchase triggers, decision cycles, and information sources.

The deeper challenge was the sales cycle itself. Commercial building materials get specified: written into construction documents by an architect 6–18 months before a project breaks ground.

The spec cycle was where their pipeline was quietly disappearing. That's where we went to work.

What we built.

We instrument the spec cycle, where the decision actually happens.

  1. TAM mapping

    Four ICPs, one integrated pipeline.

  2. Offer construction

    The number does the selling.

  3. Data and enrichment

A multi-source enrichment pipeline for a fragmented TAM.

  4. Messaging

Short, specific, built around the unit buyers actually measure.

  5. Spec-cycle pipeline

Meet the buyer where the decision actually happens.

  6. Deliverability

Infrastructure that stays healthy at volume.

  7. Next-layer expansion

    From email-only to multi-channel signal-driven outbound.

Four buyer types in, a spec-ready pipeline out.

Each buyer type gets its own list, its own offer and its own two-step email. Every qualified conversation reaches the sales team sorted by buyer type and project stage, ready for spec submission, bid and close.

The Aquaflex playbook, mapped end to end
100%

Aquaflex built a $3.7M pipeline engine without bolting on complexity.

Since partnering with Revgrowth, Aquaflex has moved from fragmented outbound effort to a structured, specification-first pipeline engine built on a simple, disciplined stack: outbound fundamentals (good offer, clean data, proven infrastructure) executed at volume across four coordinated ICPs. Its re-engagement campaign, sent to architects who had already shown interest, drew 52 interested replies from 1,532 emails: 3.39%, ten times the cold rate.
